It is the question every finance director or CEO asks before approving an AI training budget: "What is the return?"

It is a good question. And contrary to what you might think, it has very concrete answers.
The ROI of corporate AI training can be measured, documented and defended before the management committee, provided you know where to look.

This guide gives you the figures, calculation methods and indicators that HR directors and finance directors use in 2026 to measure and defend their investment in AI training.

Why the ROI of AI training is easier to measure than you think

‍

Many companies hesitate to invest in AI training because they do not know how to measure the return.
‍It is often the only real obstacle, not the budget, not team availability.

AI training is in fact one of the easiest types of training to evaluate in terms of ROI.

Why? Because the gains are direct, immediate and measurable in hours.

Unlike leadership or management training, whose effects spread over years, AI training produces time savings from the very first week of active use.

An employee who learns to use Claude or ChatGPT for their weekly reports saves 30 minutes a week.
‍That is 26 hours a year, and it is measurable from day 7!

‍

The 4 ROI levers of corporate AI training

‍

1. Direct time savings
‍

This is the easiest lever to measure and the most immediate.
‍Identify the repetitive tasks your teams currently do manually that AI can speed up or automate!
‍

AI Sisters benchmarks from our corporate training:
‍

  • Writing a weekly report: 45 min → 10 min (-35 min/week)
    ‍
  • Replying to complex emails: 20 min → 5 min (-15 min/email)
    ‍
  • Preparing a client meeting: 1h → 15 min (-45 min/meeting)
    ‍
  • Creating a presentation: 3h → 45 min (-2h15/presentation)
    ‍
  • Analysing a long document (contract, report): 2h → 20 min (-1h40/document)
    ‍

For an employee who actively uses AI, the average saving observed is 1h30 to 2h a day.

‍

2. Reducing the hourly cost of low-value tasks
‍

Time saved is only worth something once you attach an hourly cost to it. The formula is simple:

ROI = (Hours saved × Average hourly cost) − Cost of training

A concrete example for a team of 20 trained employees, with an average hourly cost of €45:

  • Average saving per employee: 1h30/day × 220 working days = 330h/year
  • Value of this saving: 330h × €45 = €14,850 per employee per year
  • For 20 employees: €297,000 of value recovered
  • The cost of training is often partly or fully covered by your OPCO (French training funds) — so the real remaining cost is well below what you imagine

The ROI of well-funded AI training is one of the best HR investments available in 2026.

‍

3. Improving the quality of deliverables

‍

This lever is harder to quantify but just as real. Teams trained in AI produce better-quality deliverables — more personalised sales proposals, more thorough analyses, more impactful communications.

Among our clients in hospitality (The Hoxton, Accor) and services (Mazarine, Sopra Steria), managers see a noticeable improvement in the quality of work within the first few weeks after training.

‍

4. Lower staff turnover and employer appeal

‍

This is the least documented lever, but it is rising sharply in 2026. Employees trained in AI are more engaged, less frustrated by repetitive tasks and more likely to stay with the company.

A Microsoft study (2025) indicates that 70% of employees would like their employer to train them in AI. Companies that do so send a strong signal about their culture and their willingness to invest in their teams.

How to calculate the ROI of your AI training in 3 steps

‍

Step 1 — Identify the target tasks

‍

List the 5 most time-consuming repetitive tasks for each profile to be trained.
Estimate the time spent on each per week.
‍These are your time-saving levers!

‍

Step 2 — Estimate a realistic saving

‍

Apply a conservative reduction factor: 50% time saved on each target task for an employee who uses AI regularly.
This is below what we actually observe, but it is defensible before the management committee.

‍

Step 3 — Calculate the real remaining cost

‍

Do not forget to deduct OPCO funding from your calculation. For an SME, OPCO funding often covers a large share of the cost, so the remaining cost for a team of 15 stays low. At that point, the ROI is hard to argue with.

‍

The KPIs to track after AI training

‍

To measure ROI over time, put these indicators in place from the week after the training:
‍

  • Adoption rate: % of employees using AI at least 3 times a week at day 30
    ‍
  • Average time on target tasks: measured before and after training
    ‍
  • Volume of deliverables produced: number of reports, proposals and analyses per week
    ‍
  • Engagement score: satisfaction and sense of effectiveness measured by questionnaire
    ‍
  • Retention rate: comparison of turnover in trained vs untrained teams over 12 months
    ‍

The simplest and most telling KPI for leadership: ask each trained employee to record the time saved per week at day 30.
Aggregate the answers.
Multiply by the hourly cost.
The ROI speaks for itself!

What our clients say

‍

The feedback we hear most often after our training:

"Why didn't anyone show us this before?"

‍

In the teams trained by AI Sisters, employees saw significant time savings from the very first week on writing reports and preparing briefs.

At Samsung, 400 trained employees quickly identified their own use cases beyond the initial programme. At The Hoxton, the Revenue Management teams cut the time needed to produce their reports from several hours to under 20 minutes.

‍

Question

How quickly does the ROI become visible?

From the very first week for time savings on daily tasks. Within 30 days, well-trained teams have built 3 to 5 use cases into their routines. Within 90 days, the time savings are embedded and measurable.

Question

How do you convince a sceptical finance director?

Start from concrete tasks, not general promises. "Our team spends 4h a week on reports. With AI, we are aiming for 1h. Across 15 people, that is 45h a week recovered." That is a conversation any finance director understands.

Question

Is the ROI the same for every sector?

Time savings are slightly higher in document-intensive roles (finance, legal, HR, consulting) than in operational roles. But every sector and every profile has repetitive tasks that AI can speed up.
